Every vendor says AI will transform your team.
But the business case often rests on a figure borrowed from someone else.
This masterclass trains you to spot it, before you fund it.
Thirty-one lessons across eight stages: where AI pays off, pilots, cost and policy, then a capstone and an exam.
The AI for Leaders masterclass is not open yet. Tell us if you want it first.
What you will be able to do
- Find the work where AI pays off, and the work where it does not
- Run a pilot with a clear test for success
- Read AI cost and vendor claims critically, with real prices
- Set a policy your teams can follow
- Report results without overstating them
What is in it
Essentials
What AI can and cannot do for a team, in plain terms; the risks a leader owns: data, accuracy, cost and people.
Core workflows
Choose use cases, size a pilot, compare build and buy, budget for usage, brief a team, review results.
Tools
The main categories of AI products for teams and how to work out what they really cost, using our own LLM and GPU price indexes. Never paid placement.
Advanced techniques
Measuring time saved honestly, total cost of ownership, vendor due diligence, managing change.
Systems
An AI use policy, an approval path for new tools, and a quarterly review of what is working.
Role lab: Decide on the pilot
Three pilot proposals with hidden weak spots in the numbers and the claims. Decide which to fund, and say why.
Capstone
A one-page AI decision memo for a real choice in your organisation.
Exam and certificate
A 20-question exam on the whole masterclass and the certificate: Certified, AI for Leaders.
The full curriculum
31 lessons, about 7 hours of reading, plus the practice in every lesson, the role lab and the capstone.
1. Essentials · 4 lessons
What AI can and cannot do for a team, in plain terms, and the risks a leader owns: data, accuracy, cost, people and legal.
- What AI can and cannot do for a team · 13 minThe learner can sort the work in their own team into tasks AI can help with, tasks it can only assist, and tasks it should not touch.
- Why AI is confidently wrong, and what that means for you · 12 minThe learner can explain to a non-technical colleague why AI output needs checking and where checking matters most.
- The five risks a leader owns: data, accuracy, cost, people and legal · 14 minThe learner can name the five risk areas for any AI use in their team and say who owns each one.
- What data may go in, and the law around it · 14 minThe learner can set a plain data rule for AI tools and say when to bring in data protection or legal advice.
2. Core workflows · 7 lessons
Choose use cases, size and run a pilot, compare build, buy and wait, brief a team and review results.
- Find use cases by mapping the work, not the tools · 14 minThe learner can produce a long list of candidate AI use cases from how their team actually spends its time.
- Score and rank a shortlist · 14 minThe learner can score candidate use cases on value, risk and readiness and pick one or two to pilot.
- Size a pilot: scope, baseline and stop rules · 15 minThe learner can write a pilot plan with a narrow scope, a measured baseline, a success measure and a stop rule set in advance.
- Run the pilot week by week · 13 minThe learner can run a pilot with weekly check-ins, an issue log and honest data collection, without changing the rules midway.
- Build, buy or wait · 14 minThe learner can compare building, buying and waiting for an AI capability on fit, control, cost and time.
- Brief a team on an AI pilot · 12 minThe learner can brief a team on a pilot so that people know what is changing, what is expected of them and how to raise problems.
- Review the results and decide · 14 minThe learner can run a pilot review that compares results with the baseline, weighs the guard measures and reaches a written decision.
3. Tools · 4 lessons
The main categories of AI products for teams, how they are priced and how to budget usage with live prices from InfratoApp's LLM and GPU indexes. Never paid placement.
- The main categories of AI products for teams · 13 minThe learner can place any AI product they are offered into a category and know the main questions for that category.
- How AI is priced: seats, usage and compute · 13 minThe learner can explain the three main pricing models for AI and find current prices on InfratoApp's live price pages.
- Budget for usage with live prices · 15 minThe learner can build a simple usage budget for an AI process from volume, size per task and live prices, with a range rather than a single number.
- Read a vendor claim critically · 13 minThe learner can take any vendor claim about AI accuracy, time saved or cost and turn it into a question that can be checked.
4. Advanced techniques · 5 lessons
Measuring time saved honestly, total cost of ownership, vendor due diligence with questions in writing, and managing change and skills.
- Measure time saved honestly · 14 minThe learner can measure the time an AI tool saves net of checking and rework, and avoid the common traps in reporting it.
- Total cost of ownership for AI · 15 minThe learner can build a total cost of ownership view for an AI use that includes licences, usage, people, risk and exit.
- Vendor due diligence for AI products · 14 minThe learner can run proportionate due diligence on an AI vendor covering data, security, accuracy, continuity and contract terms.
- Put your vendor questions in writing · 13 minThe learner can write a short vendor questionnaire, read the answers for gaps and decide what to do about each gap.
- Manage the change and build the skills · 14 minThe learner can plan the people side of an AI change: roles, skills, concerns and how work is judged.
5. Systems · 5 lessons
An AI use policy, an approval path for new tools, a quarterly review, clear accountability and honest reporting.
- Write an AI use policy people will follow · 15 minThe learner can draft a short AI use policy covering purpose, approved tools, data, checking, disclosure and how to ask.
- An approval path for new AI tools · 13 minThe learner can design a proportionate approval path that lets low-risk tools through quickly and gives high-risk ones a proper review.
- Run a quarterly review of what is working · 13 minThe learner can run a quarterly AI review that keeps, changes or retires each use based on evidence.
- Keep people accountable, not the tool · 12 minThe learner can set clear accountability for AI-assisted work so that a named person owns every output that matters.
- Report AI results without overstating them · 13 minThe learner can report AI results to a board or leadership team with the method, the range and the limits stated plainly.
6. Role lab: Decide on the pilot · 3 lessons
Three pilot proposals with hidden weak spots in the numbers and the claims. Decide which to fund, and say why.
- Decide on the pilot: read the three proposals · 15 minThe learner can read three AI pilot proposals against the course frameworks and note every claim and number that needs checking.
- Decide on the pilot: find the weak spots · 15 minThe learner can identify the hidden weak spot in each proposal and say whether it can be fixed or disqualifies the proposal.
- Decide on the pilot: make the call and say why · 15 minThe learner can choose which pilot to fund, attach conditions, and explain the decision in writing to all three teams.
7. Capstone · 2 lessons
A one-page AI decision memo for a real choice in your organisation, reviewed against a published rubric of nine items, each met or not met.
- Capstone: choose a real decision and gather the facts · 15 minThe learner can choose a real AI decision in their organisation and gather the facts a one-page decision memo needs.
- Capstone: write the one-page AI decision memo · 20 minThe learner can write a one-page AI decision memo that meets the published rubric and would stand up in front of their own leadership.
8. Exam and certificate · 1 lesson
A 20-question exam on the whole masterclass, and the certificate: Certified, AI for Leaders.
- The exam and your certificate · 10 minThe learner can describe how the final exam works and what the AI for Leaders certificate shows.
How the certificate is earned
Certified: AI for Leaders: numbered, publicly verifiable and valid for two years. All of these:
- Complete every lesson of the masterclass, with its practice task.
- Pass the exam: 16 of 20 questions (80 per cent), with up to three attempts in any 24 hours.
- Do well in the role lab: at least 4 of its 6 rounds strong, meaning every planted error caught with at most one false alarm.
- Pass the capstone: a reviewer on the Academy team marks every rubric item met. If an item is not met, you get feedback on it, revise and resubmit, with one submission under review at a time.
We recommend the Certified AI Practitioner first: it covers the habits every masterclass builds on. It is not required.
